Remote UGC production for consumer electronics brands

Context

Incentive Agency managed social media for official Apple resellers in 10 regions. Most of the content was user-generated, and the team handled everything from creating posts to analyzing their performance.

User-generated content performed better than traditional branded posts, but producing it was challenging. The process relied on creators from different countries, each with their own level of reliability, pricing, and availability.

The goal was to create a production system that could grow across regions, work remotely, and deliver quickly without affecting long-term operations.

Challenge

The biggest challenge with centralized management was the lack of a network of reliable contractors. The agency had only a few creators, and they couldn’t produce region-specific content or obtain devices from local stores.

It was also hard to find new creators since all work was remote. Large creator services were too expensive to scale, so the agency partnered with smaller creators who were just starting out and needed extra support.

Delays could hurt both long-term strategy and client relationships. To achieve good results, the agency had to publish content regularly, test new ideas, and stay aligned with the client’s vision.

Role

I set up and coordinated the production process with creators, contractors, and internal teams. My job was to balance scaling up operations with the challenges of working with creators in different places.

My responsibilities included:

  • Sourcing and onboarding creators.

  • Organizing product logistics for filming.

  • Coordinating scripting, filming, editing, and publishing.

  • Tracking performance insights across published content.

  • Optimizing production costs and contractor distribution.

Building a distributed production network

The first step was to build a network of creators who could support ongoing production in many regions. This meant creating sourcing and onboarding processes to turn new creators into reliable partners.

Here is the scheme I came up with:

Sourcing through platforms → Paid test → Expertise evaluation → Onboarding → Contract.

At first, I had to use my own industry contacts to keep up with content needs. This approach remained scalable because production requirements were clearly classified from the start.

Classifying content

Content that needed devices could only be filmed by creators based in the same city as the client’s store.

Content requiring region-specific actors can be filmed only by creators in the country where the client’s business is located.

The remaining content could be filmed anywhere in the world.

With this setup, it became easier to optimize costs and workflows.

Optimizing production workflows

Delays and high costs often happened because one creator had too many tasks. To save time and money, we started assigning different tasks to specialists.

Most content that didn’t depend on location was filmed by creators in South Asia at a lower cost. For location-specific content, the in-house team planned everything first, then assigned tasks to local contractors to keep their workload and costs down.

Script production did not require full regional localization because social media trends often overlap between markets, and one author can easily script UGC for multiple markets simultaneously. Creators, anyway, adapt them to their capabilities during the production process.

Here's how it worked:

  • Scripting was handled by an outsourced author.

  • Location scouting and casting were handled by gig-workers.

  • Editing was handled by the agency's in-house team.

This approach reduced the agency’s reliance on costly all-in-one creators and made it possible to scale production more sustainably across regions.

Delivery

The new production system enabled the creation of a large volume of content for different markets simultaneously, while keeping everything predictable and manageable.

Within a year, the agency successfully delivered:

  • Over 800 UGC videos and shoots.

  • Predictable production workflow.

  • A scalable creator network.

Outcome

The updated workflow keeps content delivery consistent and on budget, without delays.

As the creator network and production systems matured:

  • Content delivery became significantly more reliable.

  • Creator sourcing became reusable across future clients and campaigns.

  • Production expenses became more manageable at scale.

This project proved that with better workflows, specialized contractors, and good coordination, you can scale creator production across regions without simply adding more resources.
